Client: Mid-market FMCG distributor (Dubai)
Challenge
A 22-year-old Dubai-based FMCG distributor was losing share to digitally-native challengers. Margins had compressed 380 bps over three years and the founding family was at an impasse on the path forward.
Solution
We led a 12-week strategic reset: redefined the portfolio across three growth horizons, exited two unprofitable categories, restructured the commercial org around channels (modern trade, traditional, e-commerce), and installed a quarterly OKR cadence.
Implementation
Embedded an interim CFO and a transformation PMO for six months. Delivered 14 work-streams across commercial, supply chain, finance and HR. Trained 38 leaders on the new operating rhythm.
Results
Revenue grew 2.9x in 28 months. Gross margin recovered 410 bps. The firm completed a successful minority investment from a regional family office at the end of year two.
